Broken 12X diode?

So, I built a 12X @ 500mA a while ago, and just recently the output is much lower than it should be and looks really weird. Anyone know what causes this or how to fix it? Pictures taken outside because my camera picks it up too well inside.

EDIT: It was working perfectly. Stuck it in my pocket for a few hours, took it out and it was like this. The only explanation I can come up with is being shook around in my pocket...

well if shaking it in your pocket was the key, id take it apart and check the connections inside. sounds like something is loose or possibly shorting
 
Everything SEEMS fine inside, nothing looks like it's shorting. Used it with everything exposed and I get the same output.
 
diode/driver may be on the fritz then. the batteries have a solid connection to both the tailcap and driver/contact board?
 
Are these photos with the lens in and focused as well as possible?

Well, the tailcap button just broke, and the driver negative broke off from inside the host, so that might be the cause. :crackup:

I might just sell the empty host + 9mm lens. If I can confirm that the diode still works I'll put it in another host, otherwise I'll sell it to someone as a really bright black light :P

Yes, they are focused. You can see the focused dot in the middle, I can't get rid of the big circle around it for some reason.
EDIT: The dot is much smaller in real life... My camera is just that bad with lasers :P

If it's that bright, it looks like a mucky lens to my eye on my iPhone.

But I guess that's moot now.
